HiPages vs owning your lead system: real costs

HiPages feels cheap until you add up shared leads, quote theatre, and price-shopping. Real cost comparison for a mid-sized AU trade business over 12 months.

HiPages is the biggest lead marketplace for AU trade businesses. Most tradies I speak to have used it, are using it, or have had a deeply unsatisfying experience with it and want out. The pitch is simple: pay per lead, only for your trade, in your area. The reality is more complicated.

I want to be fair here. HiPages works for some businesses. But it works very differently from what the pitch implies, and the cost comparison against an owned system is not as straightforward as "HiPages = cheap, own system = expensive."

How HiPages actually works

When someone posts a job on HiPages, the system sends that job to up to 3 matched tradespeople simultaneously. All three pay for the lead. All three send quotes. The homeowner picks one.

This means you're paying for every lead regardless of outcome. A $35 plumbing lead that goes to three plumbers has a real cost of $105 to the industry per booked job — and if you win 1 in 3, your effective cost per booked job is $105, not $35.

The second issue is the type of work. HiPages skews heavily toward price-sensitive, comparison-shopping requests. The person posting "need a plumber for a leaking tap" on HiPages is often — not always, but often — the person who is going to get three quotes and go with the cheapest. Your best customers (the repeat clients who call you directly, trust your recommendation, and don't get three quotes) are not on HiPages.

Real numbers: HiPages over 12 months

Let's work through a realistic example for a plumber in outer western Sydney — Penrith, Blacktown, Hills District area.

Subscription: ~$200–400/month depending on plan and trade. We'll call it $300/month = $3,600/year.

Credits per lead: $18–$45 per lead. Average ~$28 for residential plumbing. Say 15 leads/month = $420/month in lead credits.

Total monthly HiPages cost: ~$720/month.

Win rate on shared leads: typically lower than on owned leads, because you're competing on price with two other quotes. A reasonable working estimate: 15 leads → ~5 booked jobs.

Effective cost per booked job: $720 / 5 = $144.

Annual spend for 60 booked jobs: ~$8,640.

Now here's what those 60 jobs look like. They're mostly price-shopped. Average job value probably runs 15–20% below your non-HiPages work because you've had to sharpen the pencil to win the quote. Margins are thinner, customer loyalty is lower (they found you through a marketplace, not through word of mouth), and you're spending time on the quote theatre for every third job you don't win.

Real numbers: owned lead system over 12 months

An owned lead system has two components: a setup cost and a running cost.

Setup: Landing page + Google or Meta campaign + speed-to-lead automation. One-time cost, usually in the $3,000–4,500 range if done properly. Amortise over 12 months: $300–375/month.

Running ad spend: Most trade businesses in outer western Sydney can generate 15–20 inbound leads/month on $800–1,200/month in Google Ads spend. Let's say $1,000/month. For context on how wrong this can go without a proper setup: a Sydney plumber on r/PPC was spending A$13–14k/month and getting A$470 CPLs — the same channel, a fraction of the result. Landing page and campaign structure are everything.

Management: If you're with a decent operator ($1,200–1,600/month) or doing it yourself (time cost). Say $1,400/month for managed.

Total monthly cost: ~$1,400 (management) + $1,000 (ad spend) + $300 (amortised setup) = $2,700.

But the leads are yours alone. No sharing. Industry research and operator benchmarks put win rates on well-set-up inbound leads (good page, fast response) in the 45–60% range (est.). 18 leads × 50% = 9 booked jobs.

Effective cost per booked job: $2,700 / 9 = $300.

That's higher per job in year 1. But consider:

  • These customers found you specifically, not a marketplace. They're more likely to call back directly next time.
  • No price shopping pressure. Quote at full rate.
  • Your Google Ads cost per click decreases as Quality Score improves. Month 6 is cheaper than Month 1.
  • In year 2, the setup cost is gone. Running cost drops to ~$2,400/month → $267/job.

The comparison that actually matters

The right comparison isn't cost per lead. It's cost per retained customer over 3 years.

A customer who found you through HiPages will return to HiPages next time. A customer who found you through your own landing page, got a fast response, had a good job done, and is now on your email list or has your number saved — they call you directly. No marketplace fee, no quote competition.

One retained plumbing customer generating 2–3 jobs/year at $600 average is $1,200–1,800/year. At a $300 cost of acquisition in year 1, that's a 4–6x return just from repeat business, before referrals.

When HiPages makes sense

Honestly? In the first 6 months of a new business when you have no reviews, no ad history, no word-of-mouth. HiPages gets you some early jobs, some early reviews, and some early cashflow. Use it as a bootstrapping tool, not a long-term growth strategy.

The businesses that stay on HiPages indefinitely are the ones who haven't done the maths and haven't built the owned infrastructure. Once you own your pipeline, HiPages makes no sense as a primary channel.
